How Bayshore HealthCare Scaled to 2,000 Daily Deliveries While Meeting Canada's Strictest Healthcare Compliance Standards
5 min read

Bayshore HealthCare delivers medication and medical supplies to patients across Canada, 365 days a year. When a new government contract required them to scale from 300 to 2,000 orders a day, their manual routing process could not keep up. Dispatchers were spending up to an hour building a single route by hand.

With strict government-mandated KPIs and no room for error, they needed a better way. They found it in Onfleet, a last-mile delivery platform built for operations that run at scale.

With Onfleet, Bayshore cut route planning time by up to 83%, scaled their delivery volume sixfold, and built the reporting infrastructure to stay compliant and audit-ready across every location.

Bayshore HealthCare: Where Healthcare Meets High-Stakes Logistics

Bayshore HealthCare is one of Canada's most comprehensive healthcare service providers. They run specialty pharmacy, home infusion, compounding, diabetes care programs, and large-scale government supply contracts. With over 400 staff and 120 contracted drivers in Markham alone, they operate across Ontario and are expanding nationally into Alberta, BC, and the East Coast.

What sets Bayshore apart is that they built a full in-house logistics operation inside a healthcare company. They deliver 365 days a year, up to midnight every night, including every statutory holiday.

That operational reality shapes everything. Each delivery category carries its own compliance requirements and documentation trail, all subject to government audit:

  • Medical supplies — room temperature, no chain of custody required
  • Cold-chain medications — must be kept between 2–8 degrees, signature required upon delivery
  • Narcotics and controlled substances — require a three-point chain of custody, from pharmacy handoff to logistics team to driver to patient, plus ID verification

The Challenge: A Manual Process That Could Not Survive at Scale

When Bayshore won a new government contract, they knew their routing process had to change.

For years, Bayshore's dispatchers managed their routing the way many operations do before they outgrow it. They opened Google Maps, entered each delivery address individually, assembled the route by hand, and transcribed it onto a driver manifest. For a team running 300 orders a day, it was slow and inefficient. For a team about to run 2,000, it was impossible.

"When we got a new contract, we had to find a solution, because we're transitioning to doing 2,000 orders a day. There was no way. We needed a TMS system, we needed something that could help us optimize."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

The search for that system led them to Onfleet.

The Solution: Handle Complex Deliveries with a Platform That’s Easy to Use

Onfleet is a last-mile delivery platform designed for operations that run at scale. It gives medical delivery teams one place to manage every delivery, whether orders are fulfilled by an in-house fleet, external delivery partners, or a combination of both.

Why Onfleet: The System That Just Worked

Bayshore evaluated their options against a clear set of criteria:

  • Multi-location support — the platform had to work consistently across Markham, Kitchener, Oakville, and every location that followed.
  • ERP integration — it had to connect cleanly with Microsoft Dynamics NAV without disrupting existing workflows.
  • Ease of use — dispatchers and drivers needed to be operational quickly, without lengthy training programs.
  • Compliance — it had to operate within Canadian patient data privacy requirements
  • Cost — the pricing had to make sense for the volume they were running.

Onfleet met every criteria. But the decision ultimately came down to something simpler than a checklist: the moment the team used it, it just clicked.

"It just worked. When you see something that works for you, you say, yeah, this is going to work for us."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

Bayshore took a staged approach to the rollout, making sure the team was confident before going all in.

"We made half the team use Onfleet first, made sure everybody was good, and then brought the other half on board. Onboarding was very seamless."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

Healthcare logistics is complex. Cold-chain medications, narcotics, multi-location operations, government compliance — Bayshore needed a platform powerful enough to handle all of it, but simple enough that their team would actually use it.

"The features, everything is just very seamless for the team. It's easy, right? It's not something that you have to break your head over. If you understand English, I think you could pretty much just use Onfleet."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

Three years in, the competition keeps reaching out. The answer has not changed.

"We even still have, like, different competitors. They always try to reach out to us every time. But we're okay where we are with Onfleet."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

Results: 6x the Volume, Without Proportionally Growing the Team

Since deploying Onfleet, the operational impact has been significant.

Scale and Efficiency

  • 6x delivery volume — from 300 to 2,000 orders per day across multiple locations
  • 30–60 minutes to 5–10 minutes — route planning time per dispatcher, every single day
  • Dispatcher headcount — absorbed 6x the volume without proportionally growing the team

"Maybe a driver is working on a run, or a route, and something sudden happens, and we need to change the route. We don't even need to speak to the driver, we just go on Onfleet, and we move everything around."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

Visibility and Operations

Bayshore’s dispatchers now have full visibility into every driver at all times, catching exceptions before they become missed deliveries. When something changes mid-route, they fix it directly in Onfleet without picking up the phone. Their customer service teams can also check order status independently, without pulling a dispatcher off other work.

Reporting and Driver Performance

Onfleet also gave Daniel the reporting infrastructure to manage a growing team across multiple locations. He can track on-time delivery rates by category, measure individual driver service times, compare performance by group, and monitor how many routes each dispatcher is creating.

Compliance and Audit Readiness

Bayshore operates under strict government contracts and is subject to regular audits. When auditors come calling, they need proof fast.

  • 90% on-time delivery rate — maintained across urgent and same-day orders, as required by government contract
  • 90% on-time delivery rate — maintained for next-day orders

"They [government auditors] might pick out 14 different orders and tell me to provide proof of deliveries. And that's something we get from Onfleet."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

For a business where missing the 90% on-time target two to three months in a row means government probation, that level of reporting is not a convenience. It is what keeps the contract.

Looking Ahead: One Platform, Nationwide

As Bayshore expands nationally, so does their use of Onfleet.

"I'm working on bringing Onfleet to London, CA. We have an ETA of maybe 2 to 3 months. We're looking at taking Onfleet nationally for most of our branches."

— Daniel Akinniyi, Logistics Manager, Bayshore HealthCare

Beyond the rollout, Daniel is also looking at how to get more out of the platform. He is exploring Onfleet's driver payroll tracking to automate how contracted drivers get paid, and working to simplify the tech stack with a direct integration between NAV and Onfleet.

The team is also watching closely how AI could play a role in their logistics operations going forward.
